AI ROI for Small Business: Count Net Time Saved
“It wrote the proposal in two minutes” sounds impressive. Did anyone count the 25 minutes spent checking the price, fixing the scope and deleting promises your company never makes?
The 15-second answer
Calculate AI value from net time saved after review and correction. Include subscriptions, usage, setup and maintenance. Recovered time creates capacity; it becomes a cash benefit only when you reduce an actual cost or use that capacity to generate additional contribution. Measure the whole job, not how quickly text appears.
WHAT happened?
On December 11, 2025, OpenAI introduced GPT-5.2 with an emphasis on professional knowledge work, including documents, spreadsheets and complex tasks. [1] That makes a sensible business question more pressing: what does better AI actually return to a small company?
The answer needs your own workflow numbers. A vendor's performance claim cannot tell you how much checking your quote needs.
WHO should give a shit?
Owners considering a paid tool, teams making productivity claims and anyone deciding whether a pilot should expand. This is especially useful for repeatable work such as proposals, meeting notes and first-draft responses.
WHY does this matter to your business?
Here is an illustrative calculation, not a measured customer result. All amounts are US dollars.
A task takes 20 minutes manually. With AI, preparation takes 3 minutes, generation and handling take 2, and checking and fixing take 7. Total: 12 minutes. Net saving: 8 minutes per task.
At 60 tasks per month, that is 480 minutes, or 8 hours. Valued at a fully loaded labour rate of $35 per hour, the recovered capacity is worth $280. If software costs $60 and you allocate $70 of setup cost to that month, the capacity benefit exceeds those costs by $150.
That is a capacity-based estimate. If payroll stays unchanged and the spare time is unused, you have not put $150 of cash in the bank. You may still have valuable breathing room or fewer delays. Name the benefit honestly.
WHEN should you act?
NOW when renewing or expanding a tool. Otherwise, establish a baseline before the pilot so you have something meaningful to compare.
WHERE would you measure it?
Pick jobs with a visible beginning and end: approved inquiry to checked response, raw notes to verified meeting summary, or source figures to reviewed report. Include failed attempts and awkward cases. Do not keep only the examples where AI performed well.
HOW do you start Monday morning?
Time ten representative tasks without AI and ten comparable tasks with it. Record preparation, generation, review, correction and rework separately. Check that output quality meets the same acceptance standard.
Use these formulas:
Net hours saved = task volume × (manual minutes − all AI-assisted minutes) ÷ 60.
Capacity value = net hours saved × fully loaded hourly cost.
Break-even hours = monthly software and allocated setup costs ÷ hourly value.
For the example, $130 divided by $35 is about 3.7 hours of recovered capacity. The cash break-even calculation may differ because it must use actual cash costs avoided or additional contribution earned. Do not count the same benefit as both labour savings and added revenue.
The Bullshit Meter
Hype 8/10 | SMB usefulness 9/10 | Risk 3/10 | Verdict MEASURE NOW. Editorial judgment about productivity promises. An honest five-minute saving beats an imaginary hour.
Don't Put This Into AI
Do not upload identifiable payroll records to calculate the example. An approved hourly-cost estimate and anonymous task timings are enough.
Questions owners actually ask
What is a simple AI ROI formula?
For cash ROI, divide net cash benefit by cash cost. Keep capacity estimates separate unless they convert into actual cost avoidance or added contribution.
Should I include time spent checking answers?
Yes. Review, correction and rework are part of the AI-assisted task time.
What if AI does not save time?
It might improve quality or consistency. Measure that benefit separately. If neither quality nor time improves, stop the pilot.
This week's move: time one complete job three times. Include the cleanup.
